How to set laser cutting prices that are both competitive and profitable
Metal fabrication and laser cutting job shop owners have all asked themselves at one point, “how should I set my prices?”.
It’s a delicate balance. Set your prices too high and customers may walk away to the competition, but set your prices too low, and you may be working too hard for little or no profitable return.
Setting a baseline
“The first thing to do is understand all of the costs that are associated with running your laser machine. Once you have a complete overview, best practice is to apply a full absorption costing method to your business,” advises Bruce Thomas, Product Executive at Tempus Tools. Bruce has decades of experience in the laser cutting industry. His experience is complemented by the Tempus Tools team, which are highly knowledgeable in the laser cutting industry, with practical, hands-on experience on the shop floor, through to management.
“Full absorption costing means that you’re absorbing overhead costs into the hourly rate. In laser cutting job shops, this could be direct costs, like labour, as well as indirect costs like rent, insurance, power, and maintenance. But each case is different, so we can provide guidance on how to perform this type of calculation,” he says.
Bruce explains that once you have calculated all the costs within a job shop and created an annual figure, you can set an accurate yearly revenue target, which can be broken down into monthly and daily objectives. This breakdown is an effective way to focus on revenue goals for the job shop.
“This data should give you an idea of what prices need to be set in order to be profitable, but you won’t know if they are exactly right until you get market feedback, so be prepared to adjust these initial prices,” says Bruce.
A word on assumptions
Full absorption costing is a great starting point, but Bruce points out that this calculation does require some assumptions, such as the number of hours the shop will be operational for, and the percentage of those hours the machine will be cutting (known as the utilisation rate).
“Varying the utilisation rate can have a big impact on how costs are distributed. If your machine isn’t running for as many hours per day as you predicted (actual cutting time), then you find yourself in a situation where you’ve priced your cutting service too low,” he says.
“In other situations, you might increase the number of shifts per day, or add shifts on weekends, which can increase efficiency without changing fixed overheads, resulting in a more competitive hourly rate.
Getting ahead and staying competitive
“Of course, once you’ve come up with a price, it’s crucial to see if it’s competitive with the market, and one of the best ways to do this is to use software to monitor your win/loss ratio,” he says.
“A typical win/loss ratio is about 30-40%. This means, for every 100 jobs you quote for, you win 30-40 of them. Lower than 30 means the pricing is too expensive and you’re losing work to competitors, and above 40 means the pricing is too cheap, meaning you are doing a lot of work for a lower profit margin.”
“It’s important to monitor pricing over time, and see how it changes in reaction to trends, too. For example, material price fluctuations or changes in demand from different industries will have an impact on pricing.”
“Similarly, technology changes will have an impact. Cheaper and more powerful machines, and more automation will allow more advanced laser cutting tasks to be done with lower costs.”
“It’s important to know your customer, but it’s equally important to know your competitor and what they are offering, and for how much.”
Hourly rates only go so far
Much of the metal fabrication and laser cutting industry uses hourly rates to calculate a price, which is then quoted to customers, but this only works up to a point, says Bruce.
“To remain competitive, you need to keep monitoring prices. Each quote – regardless of who prepares it – needs to be consistent and accurate. One of the best ways to do this is to use laser cutting quoting software, so that any changes are implemented within the software, rather than on a per-quote basis,” he explains.
There are a range of factors that can affect a quote, and it can often mean one job shop will quote at a different rate to another. Bruce explains that this can be for reasons such as:
- The speed and size of the machine. A 6kW laser cutting machine can vary from approximately $180,000 to $1,200,000, which is a huge difference. Each machine will perform at different speeds, and allow different levels of sophistication.
- Whether the machine is paid off or not. If it’s still not paid off, this might have to be factored into the hourly rates.
- Cutting thickness, with thicker cuts demanding higher costs.
- Cut quality – all machines will be able to produce an acceptable quality, but some customers may demand an additional level of precision and finish, and if this takes additional time, it will need to be considered in the costs.
“With all that being said, your customer is buying on a per-part basis. They are comparing your part priced at $10 with the competitor’s part priced at $8. So, you need to adjust for this difference using software and data, rather than relying solely on a ‘gut feeling’. Knowing your bottom line gives you the confidence to accept or reject the work,” he says.
Added value wins more jobs
Once you’ve figured out a price, to really stand out from the competition, it’s all about the added value you can deliver, says Bruce.
“Consider your delivery times, customer service, expectations management, and understanding a customer’s unique needs. Do they need all their parts individually packed and labelled, for example? If you can meet their needs, you’re more likely to win the job,” he says.
“Adding value is always better than discounting price. In a race to the bottom on price, nobody wins.”

A look at how shops structure laser cutting cost formulas in Excel, the common problems that emerge with spreadsheet quoting, and the signs a shop may be outgrowing it.
Most fabrication shops start quoting jobs the same way: open Excel, build a formula, and start estimating. If you've searched for a laser cutting cost calculation formula in Excel, you're in good company. Spreadsheets remain the most common quoting tool in small to mid-sized metal fabrication because they're flexible, familiar, and already installed on the office computer.
But spreadsheet quoting has limits. This guide walks through how shops typically structure laser cutting cost calculations in Excel, what variables drive pricing, and where the spreadsheet approach starts to break down as operations grow.
What goes into a laser cutting cost calculation?
At its core, laser cutting pricing comes down to two things: time and material.
Time includes:
- Cut time (how long the laser is actually firing)
- Pierce time (each hole or internal feature requires a pierce)
- Travel time (head movement between cuts)
- Setup time (loading sheets, programming, job changeover)
Material includes:
- Sheet cost (material type, grade, thickness, finish)
- Material usage (how much of the sheet your parts consume)
- Scrap/waste factor (the drops and offcuts left over)
Everything else builds on top of these fundamentals:
- Machine hourly rate: Your cost to run the laser per hour, including depreciation, maintenance, power, gas, and operator labour
- Secondary processes: Folding, welding, powder coating, drilling, tapping – each adds cost based on the specific operation
- Quantity breaks: Setup costs spread across more parts reduce per-piece pricing
- Markup and margin: Your profit above direct costs
The challenge is measuring these variables accurately and applying them consistently across every quote.
How fabrication shops calculate laser cutting costs in Excel
A typical Excel quoting setup evolves organically. Someone creates a workbook, adds formulas that make sense at the time, and builds on it as the business grows. After a few years, the spreadsheet becomes a complex, customised system that only its creator fully understands.
Here's how many shops structure their spreadsheets:
The master workbook approach
One common pattern: a master Excel file that gets copied for each new quote. The workbook contains multiple tabs - material pricing, cutting rates by thickness, secondary operation costs, customer details, and the quote calculation itself.
To generate a quote, the estimator:
- Copies the master file and saves it with a customer or job name
- Enters part dimensions, material type, and thickness
- Estimates or looks up cutting time
- Calculates material usage (often by drawing a rectangle around the part)
- Adds secondary operations manually
- Applies markup and generates a total
Some shops get more sophisticated. They build lookup tables for feed rates by material and thickness, create formulas that calculate cut length from entered dimensions, and link material costs to a separate pricing sheet they try to keep updated.
The time estimate problem
Accurate cut time is the hardest variable to pin down in a spreadsheet.
Eyeballing: The simplest approach - look at the drawing, estimate the cut length, multiply by a rate. An experienced estimator might look at a bracket and think "about 900 millimetres of cutting, maybe 10 seconds total." This works until someone else does the same estimate and comes up with a different number.
Manual measurement: Some estimators type in each feature - "5 holes at 50mm diameter, outside profile is 6 lines totalling 1.2 metres" - and let Excel add it up. More accurate than pure guessing, but time-consuming and still prone to error.
CAM system lookup: For high-value or risky quotes, estimators load the drawing into their programming system to get an actual cycle time. This is accurate, but it ties up the CAM station - often the same computer that runs the laser. Every quote done this way is time the machine isn't cutting.
The exposure to error scales with the risk. Small, simple jobs get eyeballed. Large or complex jobs get programmed. Everything in between falls somewhere on the accuracy spectrum.
The material estimate problem
Material consumption is usually calculated by wrapping a bounding rectangle around the part. Length times width times material cost per square metre - simple enough.
But nested parts don't consume material that way. Two triangles nested point-to-point use far less sheet than their combined bounding boxes suggest. Parts with internal cutouts return material as usable drops – or don't, depending on shop practices.
Without actual nesting, every material estimate carries error. Some shops add a waste factor (10%, 20%) to compensate. Others just accept that material costs are approximate until the job hits the floor.
Example laser cutting pricing structure
A simplified Excel pricing structure might look like this:
Inputs:
- Part dimensions (L × W × thickness)
- Material type and grade
- Estimated cut length
- Number of pierces
- Quantity
- Secondary operations (bend count, weld time, etc.)
Lookup tables:
- Material cost per kg or per square metre by type and thickness
- Feed rate (mm/min) by material and thickness
- Pierce time by thickness
- Hourly machine rate
Calculations:
Cut time = Cut length ÷ Feed rate
Pierce time = Number of pierces × Time per pierce
Machine time = Cut time + Pierce time + Setup allowance
Machine cost = Machine time × Hourly rate
Material area = L × W × (1 + Waste factor)
Material cost = Material area × Cost per unit area
Secondary costs = [Sum of each operation]
Part cost = Machine cost + Material cost + Secondary costs
Quote price = Part cost × (1 + Markup)
Total = Quote price × Quantity
This looks logical on paper. The problems emerge in practice.

Common problems with spreadsheet quoting
Industry veterans who've worked with hundreds of fabrication shops see the same issues repeatedly.
Inconsistent estimates
Two estimators looking at the same drawing will come up with different numbers. One sees 900mm of cutting; the other sees 1100mm. One accounts for acceleration and deceleration; the other doesn't. The prices diverge, and neither knows who's right until the job runs.
Worse, the same estimator quoting the same part a month later might produce a different price. The conditions change - they're rushed, distracted, or simply estimate differently this time. Consistency disappears.
Outdated pricing
Material costs change. Steel prices swing with the market. Sheet suppliers update their lists quarterly. But the price in the spreadsheet is whatever someone entered six months - or two years - ago.
When material costs rise and spreadsheet prices don't follow, margin erodes invisibly. When costs drop, you're leaving money on the table or losing jobs to more responsive competitors.
Version control chaos
Every quote lives as a separate file. Customer name, date, maybe a revision number in the filename. Stored somewhere on the server – probably in a customer folder, hopefully organised.
Six months later, the customer returns asking to proceed with "that quote from February." Which one? The original, or the revised version after they asked for changes? The estimator digs through folders, opens likely candidates, and hopes they're looking at the right file.
If the customer asks for pricing on a larger quantity, the estimator might start from scratch rather than hunt for the original calculation.
No drawing-to-quote connection
A spreadsheet holds numbers. It doesn't store the actual part geometry. The drawing that generated those numbers lives elsewhere - maybe in an email attachment, maybe on a shared drive, maybe only on the CAD station.
When the customer reorders, the drawing they send might be version 3 while the quote was based on version 1. Without a direct link between drawing and quote, nobody catches the change until production.
Professional document limitations
Excel produces documents that look like spreadsheets. Grid lines, awkward page breaks, no visual representation of the parts quoted. Some shops invest hours formatting their quote outputs. Others just send the spreadsheet and hope it's good enough.
The professional presentation that helps win work – part thumbnails, clean layouts, clear line items - requires either significant formatting effort or different tools entirely.
Secondary operations are guesswork
For secondary processes like folding, welding, or powder coating, most spreadsheet-based shops pick a number. "$2 per inch of bend" or "$50 per hour of welding time" become fixed rules that originated from someone's gut feel years ago.
Without actual calculation based on part geometry - fold complexity, weld length, surface area for coating – secondary pricing remains approximate. Some jobs make more margin than expected; others lose money for reasons that never get tracked.

If that number is $50/hour above what competitors charge, you've got a decision to make about your cost structure, your efficiency, or whether you should be in this business at all.
How Hourly Rate Fits Into the Full Quote
Your hourly rate is just one component of a laser cutting quote. The others:
- Material cost and margin – what you pay for the sheet plus your markup. How you manage and calculate material costs affects overall quote accuracy.
- Setup charges – pre-production costs for programming and file prep
- Sheet change time – time spent loading and unloading, charged at your rate
- Secondary processes – folding, welding, powder coating, each with their own rates
- Delivery and handling – logistics costs
All of these need to work together. A shop might have a sensible hourly rate but give away margin on material. Or charge properly for cutting but forget to account for the admin time on small orders.
Quoting software keeps these pricing rules consistent across quotes, no matter who in the shop is doing the quoting. The same part, quoted by two different people, should come out at the same price. If it doesn't, you've got a pricing problem that no hourly rate calculator can fix.
For shops running multiple cutting technologies – laser plus plasma – each machine should have its own hourly rate reflecting its cost base. The same applies to different materials: cutting thick stainless on nitrogen costs roughly 15% more than mild steel on oxygen. Some shops run separate rates for oxygen cutting, nitrogen cutting, and air cutting. If you're quoting stainless at your mild steel rate, you're giving away margin on every job.
When to Review Your Hourly Rate
Your hourly rate isn't set-and-forget. Review it when:
- Labour costs change – wages, benefits, new hires
- Energy costs change – electricity and gas prices move with markets
- Machine costs change – new finance terms, depreciation schedule changes
- Utilisation changes significantly – new automation, lost a big contract, seasonal shifts
- You're consistently winning or losing – if you're winning everything, you might be leaving money on the table; if you're losing everything, you might be priced out
At minimum, review annually. Better shops review quarterly, comparing what they expected to happen against what actually happened.
One useful check: compare your quoted cutting time on jobs to your CAM system time to your actual cutting time. Most shops have no feedback loop here at all. The CAM system says a nest should take 25 minutes. It actually takes 35. Nobody records the difference, nobody investigates why, and without an update to your quoting software the same error gets baked into every future quote. That 10-minute gap, multiplied across hundreds of jobs, is the difference between a profitable year and a mediocre one. If you're not measuring quoted time versus CAM versus actual time, you're flying blind.
Start With Your Real Numbers
A laser cutting hourly rate only works if it's based on reality – your actual costs, your actual utilisation, your actual market. Pulling a number from a forum post or copying what you heard a competitor charges is a recipe for either leaving money on the table or working hard for nothing.

Industry veterans who've spent decades running job shops and building quoting software have seen the pattern play out thousands of times: the shop that responds quickly wins work that slower competitors never get a chance to bid on. If you're looking to configure quotes faster, understanding why speed wins is the first step.
This article draws on practical experience working with fabrication shops to explain what drives RFQ response time, what slows shops down, and how faster quoting changes customer relationships.
Why speed matters during the RFQ stage
The customer requesting your quote is usually under time pressure themselves.
A fabricator needs laser-cut parts to complete their own quote for an end client. A maintenance engineer needs a replacement bracket to get equipment running again. A project manager has a deadline and needs to lock in suppliers.
When your quote arrives first, you're solving their problem while they're still actively thinking about it. By the time slower quotes arrive, they may have already committed — or lost interest in chasing the job at all.
This dynamic compounds down the supply chain. Your customer's customer is also under pressure. Everyone wants answers quickly. The shop that delivers clarity fastest earns trust and wins work.
When speed matters most - and when it doesn't
Speed isn't equally important for every job. The relationship between quote turnaround and win rate depends on job size, complexity, and risk.
- Small to medium jobs: Speed dominates. For routine work — standard materials, straightforward geometry, modest quantities — the first clear quote often wins. Customers don't want to wait around comparing prices when the dollars at stake don't justify the delay.
- Large jobs with significant value: Price competition intensifies. A $100,000 order for 10,000 parts is worth shopping around. The customer will wait two or three days to see what multiple vendors offer. Speed still matters for getting into the consideration set, but it won't override a meaningful price difference.
- Complex secondary operations: Rushing can cost money. Jobs involving folding, pressing, powder coating, or outside services need careful pricing. A quick quote that misses a process step or underestimates complexity creates problems downstream. Better to take an extra hour and get it right.
- Exotic materials: Higher risk demands more care. Quoting 3mm titanium isn't the same as quoting 3mm mild steel. The material costs four or five times as much, and the consequences of getting it wrong are proportionally larger. Customers understand that unusual materials may take longer to price accurately.
The pattern: smaller, simpler, more routine work favours speed. Larger, complex, or high-risk work favours accuracy — though responding reasonably quickly still matters for credibility.
Why the cheapest quote doesn't always win
Price sensitivity varies by customer and situation. But across fabrication, a pattern emerges: customers value clarity, confidence, and speed alongside cost.
A quote that arrives fast with clear line items, realistic lead times, and a professional presentation signals competence. The customer learns something about how you operate before they've even placed an order. If the quote is a mess, or takes days to arrive, they wonder what the actual work will be like.
Inconsistent pricing damages trust directly. When the same customer orders the same part twice and gets different prices, they stop believing your numbers. Industry veterans have seen customers develop "buddies" inside shops — specific estimators they always request because that person gives them reliable pricing. That's a symptom of a system that doesn't enforce consistency.
The fabricator who responds in hours with an accurate quote often beats the fabricator who responds in days with a slightly lower price. Speed signals capability. It suggests you have your operation under control.

What slows quoting down
Shops that struggle with quote turnaround usually face some combination of these bottlenecks:
The owner is doing everything
In smaller shops, the person who knows pricing best is also running the machine, managing the floor, and handling customer calls. Quotes get done when there's a gap — often after hours or on weekends.
One industry veteran described it this way: many of his customers do all their quoting at night. During the day, they're cutting and folding and loading. The quotes wait until the shop goes quiet.
This works until volume grows. Then quotes backlog, response times stretch, and work goes to competitors who answer faster.
One key person holds all the knowledge
Without documented pricing rules, quoting depends on whoever knows "how we price things." That person becomes a bottleneck. When they're out, busy, or overwhelmed, quotes wait.

US job shop Hammers home success with attitude-first hiring

A US-based metal fabrication job shop is taking a new approach to hiring staff, in response to skilled labor shortages, preferencing work ethic and attitude over existing skillset.

MSG Industries provides laser cutting quotes eight times faster with game-changing software
After struggling with an in-house quoting system that was costly and inefficient, MSG Industries adopted Tempus Tools and immediately cut quoting time while improving accuracy and pricing consistency. A Canadian metalworking, fabrication, welding, and laser cutting enterprise, MSG Industries, has implemented a “game-changing software” to deliver faster and more accurate laser cutting quotes to its customers.
MSG Industries Vice-President, Olivier Samson, had been working with his team on developing their own quoting tool software, but it was not a cost-effective solution to the accuracy and time pressures the growing business was facing.
“We probably spent about $15,000 (Canadian dollars) and a large investment of hours developing a home-made system, but it just wasn’t performing to the level we needed to deliver better service to our customers,” said Samson.
“We did some research and discovered Tempus Tools, and it’s a game-changing software for us. Right now, I can’t imagine how we could get through the week without it,” he added.
MSG Industries, which prides itself on innovation, integrity, and professionalism, has been growing steadily since its inception three years ago, and to cope with additional requests for quotes, the company took on two full-time employees dedicated to quoting.

“Additionally, the service has been outstanding, which is rare these days. Every time I’ve needed assistance, the Tempus Tools team has been quick to respond and highly professional.”

New updates: pipe cutting
MSG Industries provides services to a broad range of industry, and is constantly looking at ways to innovate and expand its offering.
“Our strength has always been our versatility. We have a department dedicated to heavy structural fabrication, such as schools or hospital building pieces, another department for food factory equipment, one for hydropower products, and then we have pipe cutting and laser cutting services,” explains Samson.
“Since we have so many different departments, we need very reliable tools to help us quote, and Tempus Tools has been highly valuable to us.”
“Our major focus right now is working on our pipe cutting laser service, and Tempus Tools is already working on adding this functionality into Tempus Tools so that we can quote for this service too – it’s very exciting.”
Turning customer PDFs into quote-ready CAD files
Tempus Tools Director Felipe Lechuga says that the discovery of Tempus Tools PDF part extractor feature was a further benefit to MSG Industries.
“MSG had just been using Tempus Tools for creating new quotes, but when they discovered they could use the PDF part extractor to turn a customer’s vector PDF into a CAD file straight away with no tracing required – they were delighted with the results,” said Lechuga.

“The PDF part extractor doesn’t need any CAD package or skills to use, meaning anyone can simply click on a part and extract it into a quote. You can scale the part, plus specify details like folding and etching too.”
Olivier Samson says he can’t believe he didn’t try the PDF part extractor right away. “This is even more than we hoped for. Such a useful tool! I wish we’d tried out these features from the beginning.”
“I’ve found that Tempus Tools is reliable and fast, and Tempus Tools is actively working on updates, so we really couldn’t ask for more!” he concluded.

Tempus Tools’ Google Drive integration: 6 ways to supercharge your job shop efficiency
Tempus Tools’ new Google Drive integration automatically saves your quote data and part files to Drive, opening the door to faster, smarter workflows. In this post, we highlight six clever ways job shops are already using it to boost efficiency.
Last month Tempus Tools released a powerful new feature: seamless integration with Google Drive.
Since then, we’ve heard from lots of customers about the innovative ways they have implemented this integration in their job shops, and we wanted to share the best six with you to inspire you to use the feature in your shop.
First, a quick recap: with the Google Drive integration, all your quote data (in CSV format) and production-ready part files can be automatically saved to your chosen Google Drive folder. From here, they can be exported to any number of programs or that data can be manipulated for many use cases, opening up a world of automation, reporting and connectivity for your job shop. We’ve also put together a quick video to show the integration in action.
1. Automate quote data collection for reporting
With every quote automatically saved, you can easily compile and analyse your quote performance over time. Use Google Sheets or your favourite analytics tool to track:
- win/loss rates
- performance across material types
- average order size
- breakdown of secondary processes contributions
This data-driven approach helps you identify trends, optimise pricing and improve customer response times.
2. Connect with ERP/MRP and other business systems
Some apps have native integration with Google Drive, which makes taking in quote data and parts easy, but many need a formal API. Luckily, Google Drive comes with its own API.
